The 5D EQ Delegation Framework

Delegation isn’t about dumping tasks – it’s about growing people. This 5-step framework combines emotional intelligence with a practical approach to ensure you delegate the right way, to the right person, at the right time.


1. 🔍 Diagnose

Identify the person’s developmental level (D1–D4):

  • Are they new and eager?
  • Struggling and discouraged?
  • Skilled but hesitant?
  • Fully confident and competent?

Look for signals in behavior, tone, questions, and past performance.


2. 💬 Discuss

Before assigning the task, have a real conversation:

  • “How do you feel about taking this on?”
  • “Which part excites or concerns you?”
  • “What support would help you feel confident?”

This surfaces hidden fears or mismatched expectations.


3. 🎯 Decide

Choose your leadership style based on their level:

  • D1 → Direct
  • D2 → Coach
  • D3 → Support
  • D4 → Delegate

Don’t default to hands-off. Match your involvement to their readiness.


4. 📦 Deliver

Delegate with clarity and care:

  • Set expectations
  • Share relevant context
  • Agree on check-in points

Support without hovering. Trust without abandoning.


5. 🔁 Debrief

Once complete (or at milestones), reflect:

  • What went well?
  • What felt unclear?
  • What could we improve next time?

This builds ownership, confidence, and future readiness.
